01 · The problem
The client was routing millions in transactions through a patchwork of manual processes and a legacy integration nobody fully understood. Growth was capped by fear of the next outage — and no vendor would commit to a fixed price to fix it.
02 · The spec
In a two-week spec sprint we mapped every flow, model, and edge case into a testable spec — and handed it over. It became the contract: what would be built, and the fixed price to build it. Eighteen models, fifty-four endpoints, a hundred and twenty acceptance criteria.
03 · The build
Agents built the spec task by task, test-first; senior engineers hardened each milestone before it was billed. The client watched progress live and paid only as milestones landed.
- M1 · core ledger + auth
- M2 · payment routing
- M3 · reconciliation
- M4 · admin console
- M5 · deploy + handover
04 · The outcome
The platform now clears 2.4 million transactions a day with 99.98% uptime. The client owns the code, the docs, and the spec — and paid precisely the quoted amount, not a rupee more.
We finally have a payments system we understand and control — delivered on a fixed price we could actually plan around.
